Get to the buyer. The product is reachable and the need is real; the channel is owned by someone else, and a route to it — a partner, a reseller, a trade relationship, a book of clients bought outright — is what has to be built.

The binding constraint — distribution
Paint is not hard to make. A dispersion mill, tanks and a filling line are modest plant by chemical standards, resins and pigments are bought in, and Canada still has 263 establishments in the group, 52% of them with fewer than ten employees [A]. The cut is the channel. Sherwin-Williams closed 2025 at $23.57B of net sales, up 2.1%, at a 48.8% gross margin [A], and the way it earns that margin is the point: it sells through 4,853 company-operated paint stores across the United States, Canada and the Caribbean, and added 80 net new ones in the year [A]. The painting contractor — the buyer who matters in architectural paint — opens an account at a store a few minutes from the job, gets tinted product the same morning and is billed monthly. The manufacturer owns that counter. What is left to everyone else is the home-centre shelf, which a few national chains control, and the independent dealer, who already carries a national line. A new maker therefore has a product and nowhere to put it; winning a shelf means funding the tint machines, the colour system and the co-op advertising that come with it. And the category gives no help: Sherwin-Williams' store sales rose 3.2% on price, with volume down, so share has to be taken rather than found. Industrial and specialty coatings, where the sale is a specification rather than a shelf, may be a different answer and were not examined. Adhesives were not examined either. A can of paint ships economically and the brands, colour systems and retail listings that decide what is sold are set nationally. The point of sale is local, but the entrant does not compete for one store's customers — it competes for a place in a channel that the largest manufacturer owns outright.

Evidence. All Sherwin-Williams figures were read in its 10-K for the year ended 31 December 2025, filed on EDGAR [A]. They establish that the largest North American paint maker controls its own route to the contractor and that its volume was falling in 2025; they do not give a Canadian store count, a Canadian market share or any small maker's economics, none of which were found. The description of home-centre and dealer channels is analyst judgment, not a sourced finding. Industrial coatings and adhesives (325520) were not researched. The cut factor is analyst judgment. The competitive field, added in a later pass: PPG's, RPM's and Masco's revenues were read in the revenue tagged in their Forms 10-K on EDGAR [A]. Masco's is consolidated — the Decorative Architectural segment where the Behr brand sits was not opened, and no exclusivity of that brand to one retailer is claimed here. AkzoNobel, Benjamin Moore, Cloverdale Paint and Home Hardware's Beauti-Tone are named because they are the alternative routes to a Canadian buyer, not because anything about them was measured; all four are tiered C, and no Canadian market share or exit price for a small maker was found in this pass either.
